i cant change the look of my NPCs, only the weapons

If you're talking about characters in the campaign it can't be done. If you're talking about your own modules then you have to change the body to a basic one. Say you make an npc and choose the shopkeeper body for instance then you can't change the appearance as it's set. However, in properties go to body and it gives you a choice of everything in the game, to edit the appearance you need to choose the ones that just say elf, human etc. Whatever race you want. The ones with no decription are the ones you can edit. These ones you can then change the sex, all their physical features, and give them whatever clothing and armor you want.
