Well, after some thinking i made some major changes to my party desgine:
The Lord will start as a fighter, so he can concentrate on building his fighting abilities first.
The Ninja will be replaced by a bard, still picking locks and having a bit of usefull magic earlier, and not too many skills to train. Later on i will change her to Rogue (for Stealth) or maybe stay Bard and train reflextion, not sure yet. Any suggestions?
The monk will be replaced by a psionic, so i lose some combat power but i hope insanity and such will compensate for it. Later i will probably switch him to Bishop to learn some Wizardry.

So i hope i will have an easier start, using specialists, but: at what point should i change professions (level of char, certain areas, item gained)???

You may want to start a Mage first to get the bonus spell points in the realms as well as Wizardry and then switch to a bishop. Then work on specific magic schools with spells only one school can cast so you train that school, like mind stab for psionics, acid splash for Alchemy and so forth. The Bard can play all instraments at level 18 so if you switch make it after that. Have him duel wield daggers through the game so when you do switch you can use two thieves daggers effectively, if you stick with the bard build sword skill they can become very effective fighters. I would stick with the lord all the way however, this would allow your bishop to concentrate on the other three schools and lag behind in divinity.

So, i finally reached Arnika! The beginning was not too easy, but a lot easier than with the party before. Has anyone ever played Ironman with such a small party? I don't think it's possible, without training stealth, is it?
I just got Bloodlust for my dwarf, surely it will be a lot easier now...

Most of my ironman parties (expert difficluty) have been 4 characters. A party of 4 hybrids has lots of trouble until around level 12 (several died to deathsting apusses in MB, due to bad missile shield). Parties with 'pure' classes (like fighter, rogue, mage, priest) are quite easy.

I've tried a few 3 charcter parties. Most of them died quite early (arnika road, trynton). I have a party of figher, bard, bishop somewhere at midgame. (i started lots of parties, and abandoned half of them at some point of the game)

Starting a Lord as a Fighter doesn't help anything except let you berserk. The more Lord levels you miss, the slower you get to magic, and a Lord will develop Combat skills just as fast as a Fighter of equal Str/Dex/Int.

@Wereboar; Shows you haw much flexibility there is in the game--most of my 4-and-fewer parties have been of Hybrids, and they've never been "lots of trouble" for me. And i really dislike Mage and Psionic as pure classes--never any HP or Armor. I don't like to have to nurse them along.

Three Lords was actually one of my best parties. Good fighters with guardian angel spell, need I say more?
