Your portraits need to have a specific format. If in any doubt, take one of the common downloadable portraits (such as those add-on ones), make a copy, then cut and paste YOUR image into the copy. This should make sure the size and format is correct.
I believe your portraits should also have no more than 8 characters in their filename, though I may be wrong.
