I'd say just start with the elite roles.. but only if you are sure you are gonna use all its abilities.. For example, I picked up a lord, just because I liked the idea of having one in my group. He wasn't there to cast healing spells, just fight. In that case, I should have grabbed a fighter instead. Fighters do not suck, not at all, and now my Lord levels up slow because of his elite role, and almost never uses the skills that make him elite.
The moral of the story is, have a concrete plan of what that member is going to do.. if an elite role is what you need, start out from the start with it, but if a basic role fits better, don't even bother to upgrade.
