You have to leave your party somewhere else on the map and only talk to Narlen with your thief - either you if you are one, or an NPC like Imoen. If you don't do this, he will call it all off, as you've seen yourself.

I left my party as he said earlier.

Afair, when you talk to him he sets you under a window. When Flaming fist arrives you just have to yell a warning to them and run off with your party.

You can still solve it. Send everybody except a Thief out of Nalen's line of sight (indoors is good) and talk to him again.
